Megszámoltad már, hány munkafolyamatot végzel nap mint nap? Bosszankodtál már azon, hogy kimaradt valami? Hívott már fel elégedetlen vevő, azért mert nem azt a terméket kapta, amit ígértél? Kérted már az alkalmazottad arra, hogy túlórázzon azért, mert lassú az ügyviteli rendszer, amivel dolgoztok?

Több száz munkafolyamatot végzünk el minden nap. Riportokat futtatunk és töltünk le, vevőkkel levelezünk, ajánlatokat küldünk, kimutatásokat készítünk, megbeszéléseket szervezünk, terméket gyártunk. Arra törekszünk, hogy a legjobb minőséget nyújtsuk és a legtöbb feladatot végezzük el a lehető legrövidebb idő alatt. Kiszámíthatóan minden nap.  Kapkodás, idegeskedés és hibázás nélkül. Neked sikerül? Vagy talán magadra ismertél, amikor a bevezetőt olvastad?

Nem lehet eleget hangsúlyozni azokat az előnyöket, amelyekkel a hatékonyan kialakított üzleti folyamatok járnak:

  • csökkenő költségek
  • felszabaduló erőforrások
  • kevesebb termelési veszteség
  • teljesített határidők
  • kiegyensúlyozott munkaerő
  • elégedett vevők.

Hogy kezdj neki?

Az üzleti folyamatok átvilágítása nem egyszerű és nem is gyors művelet. Ez egy speciális szakterület, professzionális módszertannal és képzett szakemberekkel, akik támogatják a cégeket a folyamatok elemzésében, javaslatot tesznek arra, hogyan lehet hatékonyabban működtetni ezeket. Néha elég csak pár szervezési változtatás, de van, ahol összetettebb informatikai megoldások szükségesek.

A folyamatfejlesztés főbb lépésit viszont bárki átgondolhatja és alkalmazhatja, akit frusztrál, hogy papíron vagy táblázatkezelőben kell számításokat végeznie, nem győzi feldolgozni az e-mailjeit, ideges vevők hívásait kell fogadnia anélkül, hogy tudná, hogyan kezelje ezeket.

Próbáld ki a következő 7 folyamatfejlesztő lépést!

  1. Ábrázold a folyamatot! Vedd számba az összes lépést, ami az adott folyamatot alkotja és térképezd fel a kapcsolódási pontokat, az alfolyamatokat és dependenciákat. Használj folyamatábra készítő eszközöket, amik nagyban gyorsítják a munkát.

 

  1. Elemezd a folyamatot! Vedd számba minden lépésnél, hogy
  • Ki, miért, hogyan és milyen eszközzel végzi az adott feladatot?
  • Mennyi időt igényel az adott lépés elvégzése?
  • Melyik lépés elvégzése feltétele egy másik feladatnak? Melyik lépés okozhat késést a teljes folyamatban?
  • Hol vannak a legköltségesebb és a legrizikósabb pontok a munkafolyamatban?
  1. Alakítsd át a folyamatot a második pontban adott válaszoknak megfelelően. Lehetőség szerint hasznos bevonni ebbe a munkába mindenkit, aki részt vesz a folyamatban. Érdemes együtt is átbeszélni a teljes munkafolyamatot és a kérdésekre adott válaszokat. Az újratervezés részei lehetnek a különböző brainstorming technikák.
  1. Teszteld le az új folyamatot! Tájékoztass részletesen minden résztvevőt, hogyan változott meg az új munkafolyamat. Legyen mindenki tisztában azzal, mi az elvárás felé, mennyi idő alatt kell elvégeznie egy adott lépést. Határozz meg egy adott időpontot, amikor kontrollált körülmények között letesztelitek az új folyamatot.
  1. Elemezd a teszt eredményét! Ha sikeres volt a tesztelés, vágj bele! Ha kell még csiszolni a megoldáson, a 3. ponthoz térj vissza és módosítsd tovább a folyamatot.
  1. Kommunikáld a változást! Minden érintettnek mondd el, mikortól lépnek életbe a változások, és kinek mi lesz a feladata.
  1. Időről-időre vizsgáld meg, hatékony-e a folyamatod, és ha szükséges javíts rajta. Figyelj a jelekre! Ha panaszkodnak a vevőid, ha megnövekszik a túlórák száma, ha idegesek a munkatársaid, szakíts időt a folyamataid átvilágítására.

A legegyszerűbb napi feladattól a legösszetettebb üzleti folyamatig nagyon fontos a gyors, hibamentes működtetés. Napról napra bővül azoknak az applikációknak, eszközöknek, szoftvereknek a tárháza, amelyek segítenek ebben. Sok esetben azonban elég csak kellő időt szánnod arra, hogy koordináltan átgondold, mit és miért is csinálsz, illetve hogyan is szeretnél egy feladatot elvégezni.
